Engineers shape roadmaps with evidence - reliability trends, platform cliffs, and architecture bets - not only consume prioritized tickets. Python tech leads connect Python upgrades, observability gaps, and service boundaries to product launches.
Quick-reference recipe card - copy-paste ready.
## Quarterly engineering input (1-pager)
**Reliability:** CFR, top 3 incident themes
**Velocity:** lead time trend, debt blocking features
**Platform cliffs:** Python 3.14, Django LTS, CVE backlog
**Bets:** async catalog, ML fraud model, EU data residency
**Ask:** 20% platform Q4; staff on billing refactorWhen to reach for this:
## Q4 roadmap input - Platform squad
### Outcomes we enable
- EU catalog launch (Mar) needs p95 < 250ms → async reads RFC-042
- Enterprise tier needs SOC2 evidence → structured logs + audit exports
### Proposed roadmap items
| Quarter | Outcome | Engineering work |
| Q4 | EU launch ready | Async reads + canary |
| Q4 | SOC2 logging | structlog + retention |
| Q1 | Payment reliability | Billing pool + idempotency |
### Deprioritize with rationale
- Monolith split: staffing; revisit when team +4What this demonstrates:
| When | Input |
|---|---|
| Quarterly | Engineering 1-pager |
| Monthly | Incident themes to PM |
| Sprint | Epic risks surfaced in planning |
| Ad hoc | EOL or CVE urgent escalation |
## Feasibility spike output for roadmap
- Python 3.14 wheel compat: 98% deps green (list blockers)
- Async migration: 2 sprint likely per RFC-042 estimate| Alternative | Use When | Don't Use When |
|---|---|---|
| OKRs linking eng/product | Mature planning | Team <5 without overhead appetite |
| Architecture roadmap parallel | Platform-heavy org | Single product squad |
| Customer advisory board input | B2B enterprise | B2C mass market only |
| RFC portfolio review | Many bets | Stable maintenance mode |
Tech lead + EM; staff/principal for cross-cutting bets.
One slide: outcomes, risks, asks - appendix for DORA/incidents.
Roadmap = outcomes and timing; backlog = execution tickets.
Feasibility range + risk register; never single date without spike.
Include data readiness, eval metric, and serving cost in same row as feature.
Staff/architect prioritizes platform; EM escalates capacity conflicts.
Flag maintenance cost; prefer config over fork unless revenue justifies.
Debt items with product tie-in earn roadmap rows - Prioritizing Platform & Tech Debt.
Async 1-pager before live workshop; decisions documented in shared doc.
Major incident, lost bet, or EOL acceleration - within two weeks visibility.
